Scenario
A challenging implementation
A global technology firm began to re-implement its ERP solution, which was highly customized but could no longer support the firm’s information needs.
In particular, the firm wanted to provide enhanced functionality for its finance and supply chain functions, and the project would impact hundreds of users in multiple countries, across multiple product lines.
A year after the project began, it was in crisis. The firm had invested significant time and money, but lacked a clear understanding of the project’s accomplishments to date, its objectives, and its roadmap to successful completion.
Approach
Clear understanding and guidance
The Grant Thornton team examined the project strategy and structure to diagnose gaps and guide the firm in re-planning the project for a realistic go-live date that would balance costs, risks and business value.
The Grant Thornton team worked with firm management to establish the proper framework for a governance structure and related Project Management Office (PMO), reviewing project-related documentation, interviewing project team members and management about project objectives, identifying project stakeholders, and assessing future plans.
The team reported on project status and provided recommendations to improve processes and reach an achievable go-live date.
Result
Success across multiple geographies
The Grant Thornton team delivered a framework for successful implementation, including enhanced governance and leadership guidance to better identify and significantly reduce project gaps and risks.
The team also helped project leaders consolidate and communicate project objectives and requirements, driving an achievable implementation that balanced the project goals while reducing the costs associated with prior schedule and quality issues.
The team’s repeatable methodologies, improved processes and proper controls helped to reduce duplication of effort, achieve compliance, and ultimately implement the ERP solution for more than 300 end users in 20 countries and four geographies, across multiple product lines.
